Dalgás runs mobile teams for gas, HVAC, solar and technical support, with invoicing handled centrally in the office. The bottleneck wasn't commercial or technical. It was operational. Information got stuck between the field and the office.
Dalgás works in the installation and maintenance of technical infrastructure, including gas, solar panels, HVAC and technical support. Mobile teams carry out the jobs in the field; a central admin team handles invoicing, payments and document control.
It's a typical technical services operation: a high volume of jobs, information generated outside the office and a heavy reliance on fast admin to keep cash flow healthy.
The bottleneck was the path between finishing a job and issuing the invoice. In the field, technicians filled in paper job sheets, which were handed in at the office in person, often days later. Until then, the admin team couldn't move forward.
The photos from each job made it worse. Images were sent over WhatsApp to a personal phone, and then had to be downloaded, renamed and sorted by hand: dozens of files with no clear link to the matching job sheets.
The result was predictable: slow processes, risk of error, repetitive work and an average delay of about two weeks between doing the job and invoicing it. Money sitting idle and real difficulty managing cash flow.
At first glance, the model made sense: paper is familiar, WhatsApp seemed quick, folders on the computer gave a sense of control. In practice, each of those choices created manual dependencies that only worked while volume was low. As the operation grew, the admin team became the unintended bottleneck for the whole company.
The strategic rule was simple: stop moving information around physically and make sure the data reached the office the moment the job was finished. Everything else would be built on that foundation.
The principles were clear. Digitise information at the moment it's created, without making the technical teams' work harder. Bring all operational data into a single, accessible system. Remove repetitive admin tasks that take up time without adding value. Speed up financial and operational decisions, instead of adding extra layers of reporting.
We deliberately avoided complex solutions, anything that depended on several disconnected tools, or anything that forced radical changes to habits in the field.
The work began by moving information to a cloud environment, with central access to documents, images and operational records.
In a second phase we built a custom web app that acts as a bridge between the field and the office. Technicians keep things simple: they still fill in the paper job sheet, but at the end of the job they take a photo of it and submit it through the app, along with photos and videos of the work. The app sorts all the information automatically and makes it available to the admin team straight away.
We also built a dashboard that shows, in real time, the list of finished jobs ready to invoice. No more relying on memory, manual checks or things slipping through.
At a later stage we introduced AI-based automations with very specific goals: automatically generating batch payment files, reading and classifying supplier invoices, and monitoring documents with alerts for expiry and compliance.
Each automation was designed to free up people's time and reduce operational risk. The gain wasn't only internal efficiency. It had a direct impact on the company's cash flow and financial predictability.
